The evidence for this comes from a study my collaborators and I did with startup teams. This essay is based on a talk that is part of the Positive Links Speaker Series by the University of Michigans Center for Positive Organizations. A French director of Deutsche Bank once told me: When I moved to Germany, I was aware that both our cultures are rather hierarchical. Here's an overview of eight common leadership styles, from autocratic to visionary, with a look at the benefits and challenges of each style: 1. 4. Consisting of five matched survey instruments, SAL surveyed almost 8,000 individuals across 2,703 organisations and 2,561 workplaces. SAL shows that leadership capability and efficacy are related to a range of employee outcomes, including: employee engagement, voice, creating a culture of learning and innovation, trust and intentions to quit. According to a 2012 study, when leaders have more power, they end up talking more, theyre perceived as less open, and people dont speak up. The author explores both dimensions and classifies selected countries according to their position on both scales. Surprisingly, public sector organisations were more likely than private sector organisations to have reported high levels on both types of innovation. The positions are reversed, however, when we look at the second dimension: decision making. Employees in most offices are treated equally and have more of an emphasis on teams. Yet the Japanese find Americans confusing to deal with. Workplaces that invest in a range of leadership development activities have more capable leaders with a stronger belief in their ability to do the job. Decision made! only to pause and clarify, Decision with a small d, that is. First, we examined the culture attributes that explain how people respond to change (more specifically, organizations tendencies toward stability versus flexibility). In this global sample, some patterns were remarkably consistent across regions: On average, caring ranked highly across all regions, while authority ranked among the least salient culture attributes. When people in these cultures say theyve reached a decision, the decision is not a firm commitment but a placeholder that can later be adjusted. While global teams can provide cost savings and help firms access talent from around the world, cultural differences and divergent expectations around workplace norms can be sources of friction. On the first dimension, Americans are certainly more egalitarian than the Japanese. In fact, when asked about flexible working options in the workplace, 96% of Australians deemed it necessary to gather and collaborate in order to achieve maximum output and develop cultural cohesion. For the teams that did the job crafting exercise but had no hierarchy, they were siloed and didnt coordinate well together. It can be informative to take stock of how our own work styles mirror or differ from regional culture patterns, especially when considering how our behaviors and actions will be perceived by others. But Americans typically practice top-down decision making, whereas the Japanese have a strong tradition of building consensus. Pacesetting leadership works well for competitive, driven and motivated teams with tight deadlines and high stakes. Western European and North American firms exhibited an especially strong emphasis on results, goal-orientation, and achievement. Work structure and Protocols Leadership matters in different ways at different levels of the organisation. Of course, those who already have some international experience might not be surprised that Chinese managers defer to their bosses and that American attitudes toward status dont travel well. There is a management hierarchy in India, especially in big corporations and is followed strictly. For example, teams feel less hierarchical when the leader has a second-in-command. Small d top-down decision making is particularly suited to industries where the pace of change is fast and speed to market trumps product perfection. Contrast that with what happens in Germany, Japan, the Netherlands, and Sweden. The problems at Suntory and Beam arose because managers on one side didnt understand how managers on the other side made decisions. Learning the approach of the other culture and adapting accordingly is obviously important. Yet, the evidence presented in this report shows that few senior leaders seek advice from external sources, such as associations, consultants, experts, or other senior leaders in their industry or elsewhere. Political connections and family control are more common in Asian businesses than in the United States. Since then, the Australian economy has been transformed, and many new challenges now confront organisational leaders. The Study of Australian Leadership (SAL) is a national survey that provides a comprehensive picture of leadership in Australian organisations. It can lead to greater creativity and innovation, improvements in productivity, as well as higher employee commitment and engagement at work. In a 2019 study, we put five-person teams into hierarchies that were ladder-shaped or triangle-shaped and asked them to work together. In these cases, a careful analysis of the culture attributes that are essential to supporting the firms strategy is needed in order to determine which culture attributes to preserve and which to evolve. And then one of the Americans would call us up and casually mention that we were taking another direction, or the boss would show us more data suggesting a different path. The person at the top of the hierarchy should have the most general expertise about what the organization is doing. In top-down decision-making cultures (India, Italy, Mexico, Morocco, and Russia are other examples), decisions are made quickly, but they are subject to change as new input or arguments arise. Once youve figured out the nuances and complexities of the different approaches, you will make smarter choices in all your cross-cultural interactions as a leader and as a follower.
